Black Friday and Christmas customer support: a checklist for small shops
A four-week preparation plan for a small e-commerce team. Sort out delivery cutoffs, discount codes, unavailable products and after-hours replies before the same questions fill your inbox.
During an ordinary week, answering ten questions about delivery is manageable. During Black Friday, the same questions arrive while you are packing orders, checking payments and chasing a missing delivery. Christmas adds another complication: customers need to know whether the parcel will arrive in time to become a gift.
For a small shop, preparation means agreeing on a handful of answers and making them easy to find. The plan below fits an owner and one colleague. Start four weeks before your first promotion, then repeat the delivery checks before the Christmas rush.

Four weeks before: collect the questions you already answer
Read the last busy period's emails and chats. Write down recurring questions in the customer's words: “Can I combine the codes?”, “Will you have the blue one again?”, “Does free shipping include Germany?” Start with twenty questions, not a complete support manual.
Give each answer an owner and a source. The person managing promotions approves coupon rules; whoever handles dispatch confirms packing times. In a two-person team, one person may own several topics. What matters is knowing who can settle a disagreement.

Three weeks before: publish one current version of the rules
Check the shipping page, campaign banner, product pages and checkout. If a banner says “free shipping” but the checkout excludes certain destinations, say so in the banner's supporting information. A chatbot cannot reliably reconcile business rules that you have not settled yourselves.
For holiday delivery, distinguish ordering, payment received, dispatch and arrival. These are different events. A parcel handed to a carrier before your cutoff is not automatically guaranteed to arrive before Christmas.
Confirm dates with your actual carrier and your own packing capacity. Publish the destinations and delivery services each cutoff covers, including any exceptions for personalised or unavailable products. When a date changes, update the source page and refresh the chatbot's copy too.
For coupons, record the exact code, eligible products, minimum spend if applicable, combination rules and the end date with a time zone. Test the advertised examples in your own checkout. An explanation of a promotion is useful only if the checkout applies the same rule.
Two weeks before: prepare answers and the route to a person
The following are illustrative templates, not Breezaro policies, carrier promises or answers from a customer deployment. Replace every bracketed field with approved information before use.
Delivery before Christmas
For delivery to [country] using [service], our current order cutoff is [date and time zone], provided [payment and stock conditions]. This is [an estimate or an explicitly approved guarantee]. Which country are you ordering to?
A discount code does not work
[Code] applies to [eligible products] until [date and time zone]. It cannot be combined with [exclusions]. Which code and product are you trying? Please do not send payment card details.
A product is unavailable
I do not have a confirmed restock date for [variant]. You can check [product link], or our team can help you find a suitable alternative. I cannot promise that it will arrive before your deadline.
A request outside support hours
Our team is available [days and hours, time zone]. General delivery and product information is available here. For a change to an existing order, use [approved contact route]; a colleague needs to check whether the change is still possible.
Choose a contact route you will actually monitor. If one person is packing all morning, do not publish an immediate-response promise. In Breezaro, an operator can take over a conversation. Notification does not itself mean that somebody is already available or that an order has been changed.
One week before: test the uncomfortable questions
Run a short rehearsal on the shop customers will use, including mobile. On Shopify or WooCommerce, check the actual campaign pages, product variants and checkout conditions. Installing a chat widget does not by itself connect order management or stock changes.
Ask questions that expose missing conditions:
- “I am ordering from Austria. Does that Christmas date apply to me?”
- “The banner says twenty percent. Why is this item excluded?”
- “The product page says available, but the cart says sold out.”
- “I ordered after the deadline. Can you still promise Friday?”
- “Change my delivery address and refund the difference.”
Agree in advance on what a good answer must contain. For the last request, explaining the process or asking a colleague to help is different from completing the change. Use the chatbot testing checklist to record failures and retest after updating sources.
During the promotion: a ten-minute daily review
Before opening, check five things: delivery notices, active coupon rules, products promoted despite limited availability, today's operator coverage and yesterday's unanswered questions. Assign this review to a named person so it survives a busy morning.
Breezaro can answer from the sources you provide. Current order details require a separately configured integration, such as the WooCommerce order lookup. A website crawl or product feed does not automatically provide that access. Refunds and order changes also need their own supported process; this checklist does not assume an automated workflow for them.
After the promotion ends, remove expired claims, refresh the knowledge base and keep the useful new answers. Review a sample of conversations, including those that never reached an operator. A quiet inbox is helpful; a customer silently leaving with the wrong promise is not.
